Circles
Gates say what to do. A weekly circle makes you do it.
- 1
Commit
One output for next week, in if-then form
- 2
Do the week
Outputs, not activities
- 3
Report, two minutes
Done or not, plus one weekly number
- 4
Help one founder
15 minutes on a stuck point
- 5
Record
Counts, plus a Ledger line for any failed gate
Incubator sees counts only: attendance, commitments kept, gates passed.
How it works
- 6–8 founders at similar stages, the same group every week, 60 minutes, online or in person.
- Each reports in two minutes: the gate they're working towards, last week's commitment done or not, and one weekly number that shows whether the business moved: interviews done, deposits taken, revenue.
- Each sets one if-then commitment: “On Tuesday at 10, I'll call five shop owners from the list.”
- One founder gets 15 minutes of help.
- The facilitator records commitments and gates passed, checks proof files exist, and reads a Ledger line for any failed gate.
Rules
- Commitments are outputs, not activities.
- Two missed weeks trigger a one-to-one check-in.
- Nobody pitches.
- In the help slot, share experience, not advice: what happened to you, never what someone should do.
- What is said in the circle stays in the circle.
What the incubator sees
Counts only (attendance, commitments kept, gates passed), never what was said. A founder's weekly number only if that founder agrees. Founders see the report before it goes.
